The New Board Spins the Drive and Reads Nothing

A high-street retailer had diagnosed a "circuit board was burnt out", so he did the resourceful thing and bought a matching drive to move the board across. By the time it reached our South Yorkshire intake the outcome was telling — "so now it powers up but not reading the drive". That halfway result is the classic signature of a board swap done without the one chip that matters: modern drive electronics are half generic circuit and half a unique calibration record, and the calibration did not make the journey.

The retailer's diagnosis was probably right, and the home fix was almost right. Burnt controller boards are real and board replacement is genuinely the cure — it simply has one extra step that nothing on the outside of a drive advertises. Twenty years ago a straight swap worked; on anything modern it produces exactly what he has.

Every modern drive carries a private calibration it cannot work without. During manufacture, each mechanism is measured — head characteristics, media maps, tuning values unique to that physical unit — and the results are stored in a small memory chip on the board. The circuitry around that chip is generic; the chip's contents belong to one drive in the world. A donor board brings a stranger's calibration, and the drive spins beautifully while reading nothing, because the electronics are flying someone else's map.

Spins-but-silent is therefore a good sign in disguise. The motor running on donor electronics says the mechanical side accepts power and the damage was likely contained to the original board. Nothing about this presentation suggests the data is harmed — the mechanism and its calibration record are simply in two different places.

The burnt board is now the most valuable component in the case. The calibration chip frequently survives the failure that killed the power circuitry around it. Keeping the damaged original — as he did — is what keeps this straightforward: the chip moves from the burnt board to the donor, or its contents are read out electronically and written across, and the donor becomes this drive's board rather than a stranger's.

One honest caveat before celebrating. Whatever electrical event burnt the board sometimes reaches past it — the surge path can touch the preamplifier on the heads themselves. That is established the moment the rebuilt board goes on: correct identification and clean imaging says the damage stopped at the PCB; anything else and the case is re-scoped honestly as head-level work before further cost.

The second drive was not wasted. Its board becomes the donor platform for the transfer, and the drive itself — once the recovery is home — is a perfectly good place for the first backup this data will have had.

Both boards went under the stereo microscope — the burnt original to confirm its calibration chip survived, the donor to confirm revision compatibility. The ROM was transferred by hot-air rework, with a programmer read standing by for a stressed chip, and the rebuilt board verified on PC-3000 UDMA with the drive's firmware modules checked before any sustained running. The drive then identified correctly and was imaged on DeepSpar Disk Imager, with extraction hash-verified.

Calibration ROM moved to the donor board, electronics verified, the drive imaged and the files extracted. A drive with a burnt board and a matching donor to hand

Keep the damaged board whatever else happens — the calibration chip on it is the key to the whole recovery, and a lost original board turns a routine job into a difficult one. Don't run the drive on a straight-swapped donor hoping it settles; it cannot, and prolonged running on mismatched electronics helps nobody. And treat a surge-burnt board as a possible first casualty rather than the only one: proper verification checks the damage stopped there before anything is promised.
